What Questions Shi Answers Best

  • Leadership: Am I the right person to lead this? How should I lead? Am I leading from within or commanding from a distance?
  • Collective action: How do I organize this group toward a common goal? What is the right structure for this collective undertaking?
  • Campaigns and projects: Should I launch this initiative? Is the timing right? Do I have the right team and the right leadership?
  • Organizational challenges: Why is this organization not performing? What is the source of the disorder? How do I restore discipline and direction?
  • Delegation: Who should I put in charge of this? Am I delegating to the right person? Is the eldest or the younger son leading?
  • Victory and consolidation: How do I consolidate this success? Who should I reward? Who should I appoint to positions of authority?

What Shi Is NOT Saying

  • Shi does not mean use force. The army of Shi is organized, disciplined, and directed toward a legitimate goal - not a mob that uses force indiscriminately.
  • Shi does not mean you must be the general. You may be the ruler (Line 5) who gives the mandate, or a member of the army (the yin lines) who follows the general's direction.
  • Shi does not mean conflict is inevitable. The organized strength of Shi can resolve conflict without fighting - through the sheer presence of organized, disciplined force.
  • Shi does not mean ignore the human cost. The Image counsel - increase your masses by generosity toward the people - is the reminder that the army's strength comes from the people, and the leader who exploits the people depletes the very source of their strength.

Interpreting Shi Without Moving Lines

Pure Shi (no moving lines) speaks clearly: you are in a situation that requires organized collective action. Ask yourself honestly: Is this campaign organized with clear purpose, clear authority, clear discipline, and clear objectives? If not, establish proper order before proceeding. Is the leadership in the hands of the right person - the eldest, the experienced, the genuinely strong? If not, change the leadership before the campaign produces the corpses of Line 3.


Interpreting Shi With Moving Lines

One moving line: The focal point. Apply the specific line's counsel directly. The transformed hexagram shows where the collective action is heading.

Two or three moving lines: Read all, weight the lower line slightly more. The transformed hexagram becomes increasingly important.

Four or five moving lines: Focus primarily on the transformed hexagram. The organizational situation is in significant flux.

Six moving lines: The transformed hexagram (Hexagram 8, Bi - Holding Together) is the primary message: the organized collective force of Shi is transforming into the voluntary union of Bi. The campaign has concluded; the army is becoming a community.


Shi's Six Transformation Hexagrams

  • Line 1 moves (yin→yang): Hexagram 24 (Fu, Return) - the disciplined departure, when properly ordered, leads to the return of the creative force.
  • Line 2 moves (yang→yin): Hexagram 2 (Kun, The Receptive) - the general's authority, when fully expressed, transforms into the pure receptive: the highest leadership is invisible.
  • Line 3 moves (yin→yang): Hexagram 46 (Sheng, Pushing Upward) - the disorder of Line 3, when recognized and addressed, leads to upward movement.
  • Line 4 moves (yin→yang): Hexagram 40 (Jie, Deliverance) - the strategic retreat leads to deliverance from the danger.
  • Line 5 moves (yin→yang): Hexagram 29 (Kan, The Abysmal) - the wrong delegation leads into the repeated danger of Kan - the same mistake made again and again.
  • Line 6 moves (yin→yang): Hexagram 4 (Meng, Youthful Folly) - inferior appointments after victory lead back to youthful folly; the organization must begin the learning process again.

A Practical 5-Step Reading Framework

Step 1: Identify the Campaign. What is the organized collective action Shi is pointing to? What is the goal and what collective resources are being mobilized?

Step 2: Assess the Order. Is the campaign organized with proper order? Purpose, authority, discipline, and objectives all clear? The order of the beginning determines the outcome of the entire campaign.

Step 3: Identify the General. Who is the strong man of the Judgment? Is this person leading from within (Line 2) or commanding from a distance? Is this the eldest (experienced, proven) or the younger son (inexperienced, unproven)?

Step 4: Check the Generosity. Is the leader being generous toward the people whose strength they are mobilizing? The army's strength comes from the people; the leader who exploits the people depletes the source of their own strength.

Step 5: Read the Direction. What hexagram does Shi transform into? Return, The Receptive, Pushing Upward, Deliverance, The Abysmal, or Youthful Folly?

Scenario 1: Shi with Line 2 Moving

Question: I am leading a major organizational transformation. How should I approach my leadership role?

Shi transforms to Hexagram 2 (The Receptive). Lead from within so completely that your leadership becomes invisible - the pure channel through which the organization's own strength flows. The highest leadership makes itself unnecessary - developing the organization's own capacity so fully that the leader's presence becomes the channel rather than the source.

Scenario 2: Shi with Line 5 Moving

Question: I need to appoint someone to lead a critical project. How do I choose the right person?

Shi transforms to Hexagram 29 (The Abysmal). A serious warning: the wrong appointment leads into the repeated danger of Kan. Choose the person with genuine experience, genuine proven strength, genuine wisdom - not the person who is convenient, politically safe, or personally favored. The stakes of this appointment are higher than they may appear.

Scenario 3: Shi with Line 1 Moving

Question: I am about to launch a new business initiative with a team. What should I focus on first?

Shi transforms to Hexagram 24 (Return). Establish proper order first and the creative force will return to support the initiative. Ensure that purpose, authority, discipline, and objectives are all crystal clear before launching. The organization that sets forth in proper order finds that the fundamental creative energy returns to support it.


Common Misinterpretations of Shi

  • Treating Shi as permission to use force: The force of Shi is always in service of a legitimate purpose. The leader who uses the army's force for illegitimate purposes has violated the fundamental condition of Shi.
  • Ignoring the generosity counsel: Leaders in Shi situations often focus on command and discipline while neglecting the generosity that is the source of the army's strength. The leader who exploits the people depletes the very source of their power.
  • Assuming you are the general: Not everyone who receives Shi is the general. Identify your actual position in the collective action before interpreting the hexagram.
  • Treating Line 3 as bad luck: The corpses in the wagon are the direct consequence of organizational failure, not bad luck. Honestly confront the organizational failures to find the path to Hexagram 46 (Pushing Upward).
